You are probably fixing the wrong layer.
Most operators work hardest on the layer they are most comfortable in, usually the Engine, because it is measurable and it feels like progress. The constraint is almost always higher up. That is why fixing the mechanics rarely holds.
How it works
- Score 30 statements across four layers: Clarity, Leadership, People, Engine. Honestly, not generously.
- The dashboard names your constraint. Not a score out of 100, the specific layer that is stopping you.
- You get the reading and the one action that follows from it.
Why this is not a scorecard
It does not average your four layers into one number. The layers are worked in order, top to bottom, and the first one you fail is your real constraint. Everything below it is noise until that layer is fixed.
A strong Engine score sitting under a weak Leadership score is not good news. It means you are getting results in spite of the constraint, not because it is absent.
There is an honesty check
The tool asks you to rate how honestly you answered the Leadership layer. Score yourself below 7 and it tells you the result is unreliable and to re-run it with someone who reports to you.
Most diagnostic tools are designed to flatter you into a sales call. This one is designed to make you uncomfortable somewhere around Layer 2. That discomfort is the finding.
